What a user gets

A tool on your team that lives outside a terminal can be rung when work lands for it. Examples are an assistant on a scheduled routine, a chat bot or a cloud agent. Before this change it saw new work only when someone asked it to look, and since #2110 its person was told instead. Now:

  • If its roster entry declares a webhook trigger, OpenRig rings it with a pointer to the row.
  • The tool's run then lists its work over MCP and claims it.
  • If it's rung but doesn't claim the work by the stuck sweep's unclaimed age, its person is told, as for a member with no trigger.

What changed

  • A trigger on the roster entry:
    "wake": { "webhook": { "url_ref": "…", "authorization_ref": "…", "secrets_env_file": "/abs/path" } }
    • The refs are secret names, read from the daemon's environment or a 0600 env file. Values never go in rosters or rows.
    • The roster parser moves to the daemon (@openrig/daemon/rosters), and the CLI imports it, so there's one parser.
  • A hosted destination class for a roster-hosted member on this host that declares a trigger. One without a trigger stays unroutable, unchanged.
  • The ring, in the existing wake seam:
    • it POSTs {source, schema_version, event: "work-waiting", qitem_id, destination, summary, from}, never the row's body;
    • it validates the URL with the existing validator, and moves any credentials in it into the Authorization header;
    • it waits up to 10 s and doesn't follow redirects.
  • What the row records:
    • A 2xx records wake-accepted:webhook (<url_ref>) answered <status>. That's kept indeterminate, never delivered, because pickup is still the member's claim.
    • Anything else records failed:webhook (<url_ref>) …, so the wake ladder retries a handed-off row.
    • The result names the secret, never the URL, since a webhook URL can itself be a credential. A failed ring records only a fixed reason (the timeout, or the error's code), never error text.
    • The acceptance is recorded on the wake intent that rang. Startup recovery doesn't ring that intent again, since each ring can start a run. Any other wake rings: a new one (a blocker resolved, a decision), one claimed but never sent, or a re-nudge.
  • The stuck sweep: a rung hosted member's still-unclaimed work goes to the person, through fix(daemon): tell the person when work waits for a member nothing can wake #2110's reroute. A member that claimed and stalled keeps its own finding, which rings it.
  • Docs: hosted-members.md gains "Ring it when work lands", and rosters.md gets one line.

No new refusal, prompt or required step. Email and other triggers aren't part of this change.

What I assumed about the tool's webhook

The lab owns each tool's real contract; for Grok that's its Bot routine webhook. This change assumes a trigger that:

  • accepts an HTTP POST with a JSON body and the Authorization value from its settings;
  • answers 2xx when it accepts the ring, within 10 s, without redirecting;
  • starts a run that can list and claim the member's OpenRig rows over MCP. It may ignore the body; the pointer is a convenience.

Not run: a real Grok, or any other tool, being rung. The live values for Grok's URL and header are owed through an existing private handoff.

Cost

  • Daemon:
    • domain/rosters.ts (the moved parser, plus wake and hostedWakeFor);
    • domain/hosted-wake.ts (the ring);
    • a class in destination-resolver.ts;
    • a branch and two options in queue-repository.ts;
    • one condition in queue-stuck-sweep.ts;
    • the ./rosters export.
  • CLI: roster.ts imports the shared parser, and tsconfig.json gets one path.
  • Tests:
    • the ring against a real local receiver: accepted, 500, a redirect not followed, a missing secret, a timeout;
    • the ring through the queue, from a roster's secrets file, never the terminal, with the claim kept separate;
    • the roster lookup for this host;
    • two sweep cases: rung and unclaimed goes to the person and closes on claim; claimed and stalled keeps its finding.

Proof

At this head, executor batch, one container:

  • The new tests on earlier code:
    • On this PR's first head (ceadfc9c), 5 of the 9 hosted-wake tests fail:
      • a credential-bearing URL errors outright;
      • recovery re-rings accepted wakes (2, 3 and 4 POSTs where 1 or 2 were expected);
      • after one accepted wake and one failed, recovery also re-rings the accepted one.
    • On the previous review round's head (05484fc7), the 2 cases this round fixes fail:
      • a new wake claimed but never sent before a restart was skipped;
      • the accepted-then-failed case rings an extra time.
  • This head: build and lint pass, and the daemon's hosted-wake, stuck-sweep, Steering and wake-ladder tests pass (217 of 217).
  • A disposable OpenRig in a container, running the real daemon. The setup:
    • a one-seat terminal rig lab;
    • a registered person as the operator seat;
    • grok@lab, with no node, on a roster declaring a webhook trigger, rung at a local receiver;
    • a 5 s sweep and a 1 min unclaimed age.
  • What it showed:
    1. The ring is accepted. The receiver gets one POST, with the pointer, the Authorization value and no body, and the row records wake-accepted:webhook (GROK_WAKE_URL) answered 202.
    2. A handed-off row's ring answers 500 and records failed:webhook … answered 500. The wake ladder rings it again once the receiver answers 202; the receiver logged 202, 500, 202.
    3. The first row, unclaimed past the age, gets a finding addressed to the person ("OpenRig rang its trigger (…), and it hasn't claimed this work"), on Steering.
    4. grok@lab claims the row. The sweep closes the finding, and the row keeps its wake-accepted result beside the claim.
  • Main, from the first round's run of the same scenario:

🤖 Generated with Claude Code

A hosted member's roster entry can declare a trigger: wake.webhook with the
secret names of its URL and Authorization header (an env var or a 0600 env
file, never values). When a row lands for it, the daemon POSTs a pointer to
the row (never its body), with a timeout, the URL validated, and no redirect
followed. A 2xx records wake-accepted, kept indeterminate: pickup is still the
member's claim. A failure records failed:webhook, so the wake ladder retries
a handed-off row. Work a rung member hasn't claimed by the unclaimed age goes
to the person, as for a member with no trigger, which stays unroutable.

The roster parser moves to the daemon (@openrig/daemon/rosters), shared with
the CLI, so there's one parser.

Walkthrough

Hosted-member roster entries can configure webhook wake triggers. The daemon sends work-waiting notifications with row metadata and distinguishes trigger acceptance from work pickup. The stuck sweep routes findings for unclaimed hosted work to a reachable person.

Changes: Hosted-member wake flow

Layer / File(s) Summary
Roster parsing and shared surface
packages/daemon/src/domain/rosters.ts, packages/daemon/src/rosters-surface.ts, packages/daemon/package.json, packages/cli/src/commands/roster.ts, packages/cli/tsconfig.json, docs/reference/rosters.md
The daemon adds roster parsing, file loading, and host-specific wake lookup. The CLI imports the shared roster APIs. The roster documentation describes webhook wake configuration.
Hosted-member wake delivery
packages/daemon/src/domain/gateway/destination-resolver.ts, packages/daemon/src/domain/hosted-wake.ts, packages/daemon/src/domain/queue-repository.ts, packages/daemon/test/hosted-member-wake.test.ts, packages/cli/src/commands/queue.ts, docs/reference/hosted-members.md
The queue classifies hosted destinations with configured triggers and sends row metadata by webhook. Requests resolve secrets, do not follow redirects, and use a 10-second default timeout. Results distinguish trigger acceptance from pickup. Recovery avoids repeating an accepted wake.
Unclaimed-work routing
packages/daemon/src/domain/queue-stuck-sweep.ts, packages/daemon/test/queue-stuck-sweep.test.ts
The stuck sweep routes findings for unclaimed hosted work to a reachable person and includes the recorded wake result when available. Tests cover unclaimed and claimed work.

Possibly related issues

  • mvschwarz/openrig#1442: This PR adds a webhook wake trigger for hosted-member work arrivals. It does not implement the proposed worker lifecycle.
  • mvschwarz/openrig#1419: This PR distinguishes accepted wakes from pickup and changes recovery retry behavior, but does not address every stuck-sweep failure.
  • mvschwarz/openrig#1813: This PR routes findings for unclaimed hosted or unroutable destinations to a reachable person. It does not validate every destination when a row is created.

Possibly related PRs

Explanation

The title "feat(daemon): ring a hosted member's webhook when work lands for it" matches the main change. The PR adds webhook wake triggers for hosted roster members. The daemon POSTs a work-waiting event when work arrives for a hosted member. The title is short, specific, and follows a conventional commit style. It names the daemon scope and the webhook behavior. It does not cover the stuck-sweep rerouting, the roster parsing move to the daemon, or the documentation updates, which is acceptable for a title.

Route unclaimed work when a hosted trigger is removed.

If a webhook answers but the roster trigger is removed before the member claims the row, the aged row still has wake-accepted:webhook while its destination now classifies as unroutable. Neither condition matches, so the finding stays addressed to the member instead of reaching the person. Include this former-hosted, now-unroutable state in fallback routing.

Reject conflicting wake declarations for one hosted seat.

A seat can appear in several rosters. If two entries for the same seat and host name different webhooks, hostedWakeFor selects the first sorted file. Work can then ring the wrong tool and send it the row pointer and summary. Detect conflicting wakes for the matching seat and host instead of selecting by filename order.

…re-ring an accepted wake

A failed ring recorded the error's text, which can carry the URL, and so its
embedded credentials, into the row and the person's finding. Record only a
fixed classification (the timeout, or the error code), and move credentials
in the URL into the Authorization header so the request URL carries none.

Startup recovery re-sent a wake whose ring the trigger had accepted, which
could start another run on each restart. An accepted ring is now consulted
before ringing: it isn't rung again, and a failed ring stays retryable.

The CLI's --verify reads an accepted ring as the trigger's answer, not a
terminal receipt, and not as a failed handoff.

Do not coalesce hosted wake intents.

When the handoff successor and auto-unpark intent share a hosted destination, the same queue:return: tag, and the same admission outcome, deliverWakeIntent groups them. It calls ringHostedWake once with the first intent's qitemId. The second row's pointer is not sent.

The finalization loop still records that webhook result for every grouped intent. A 2xx response therefore records wake-accepted:webhook ... and an indeterminate delivery state for the second row, even though its pointer was absent from the request. Exclude hosted intents from coalescing and deliver each hosted intent separately, or send one webhook per pointer and record each result independently.

…w wake for the row

Round 1 skipped the ring whenever the row's last wake result was an accepted
ring, and neither a claim nor a park rewrites that result, so a parked
member was never rung when its blocker completed. Skip only when the attempt
retries a wake already recorded as indeterminate: every intent in the
recovery group was indeterminate, or the legacy no-intent boot recovery. A
new wake for the row (a blocker resolved, a decision) rings, and a failed
ring stays retryable.

Docs: an explicit authorization_ref drops credentials in the URL.

Wait for each accepted wake result before the next step.

The repeat-wake test waits only for the HTTP receiver to count the request. It does not wait for lastNudgeWireResult to record the accepted result. The row is claimed, blocked, and unparked before that result is asserted. The test can therefore pass without exercising the intended accepted-then-new-ring order. The test also drains and closes the database before the second result is recorded. The neighboring test in this file already uses the stronger pattern: it waits for the recorded result, and it uses a distinct status for each wake.

In the repeat-wake test, waiting for received requests alone does not ensure
each wake result has been recorded. After each request is received, wait for
`repo.getById(row.qitemId)!.lastNudgeWireResult` to reflect that wake’s accepted
status before claiming or unparking the row, and before draining or closing the
database; use distinct response statuses to verify the accepted-then-new-ring
order.

Do not suppress a later overdue-work reminder.

When a hosted member claims a row after an accepted ring and the row later becomes overdue, workflow-boot-sweep.ts calls recoverLostNudge, which passes retryOfIndeterminate=true. The accepted result remains on the row, so performWakeSend skips the webhook. maybeNudge then records the old result as the new attempt.

Limit this suppression to recovery of the same indeterminate wake. Do not apply it to later overdue-work reminders.

…he row's last result

Round 2 still decided from the row's last wake result. A new wake claimed
but never sent before a restart reads indeterminate like a sent one, so it
borrowed an earlier wake's acceptance and was skipped, and the boot sweep's
overdue re-nudge was skipped too. Record the acceptance on the intent itself
(a tag, written with its finalize) and skip only a recovery of intents that
carry it. Any other wake rings: a new intent, one claimed but never sent, or
a re-nudge. Round 2's flag through performWakeSend, maybeNudge and the boot
recovery is removed.

Approved at c66ab90. When work lands for a hosted member whose roster entry declares a webhook trigger, the daemon now POSTs a pointer to the row (id, destination, sender and summary, never the body) using secret refs only; URL credentials become a Basic Authorization header and no credential reaches any recorded or posted text. An accepted ring is recorded on the wake intent that rang as wake-accepted, never as pickup: a restart doesn't re-ring that accepted wake, while a new wake for the row (an unblock, a resolve decision, an abandoned never-sent wake, the boot re-nudge) rings and a failed ring retries. A member with no trigger stays unroutable as before, and a malformed roster is skipped with a warning. Security-lens pair over four rounds: Claude half (review50-r4) and Codex half (dev-guard) both CLEAR at this head, read from source; the author's executor RED, GREEN and e2e pass at this head. Required CI passes at this head.
