feat(cli): teach a connected member its inbox, and asking a person while keeping the work - #2127
Someone connects an assistant, such as Grok or ChatGPT, to their OpenRig team over the MCP server. The connection itself now teaches the assistant how to work:
its inbox is the items addressed to its seat;
a wake only points at the inbox;
claim an item, do it, then close it with the answer or hand it on;
when an item needs a person's approval first, keep the item and ask, instead of closing it or acting anyway.
The item then reads blocked, not done, while it waits, and the assistant finishes that same item after the answer comes back.
A hosted member (an assistant with no node or terminal) can also call rig_whoami and learn the seat it acts as. Before, that call failed with HTTP 404.
What changed
One versioned text, member-workflow/v1, in mcp-server.ts.
It's joined into the server's MCP instructions, replacing the shorter inbox line.
It covers the inbox, the claim, the close or handoff, the connection's authority, and two ways to ask while keeping the item.
Asking a person: if the item came from a person (not a shared channel), block it on that person, with the question and a short form of what it will do as the summary. That summary is what the person's ask shows; a transition note isn't part of it. A longer draft goes at an https evidenceRef, which the ask links. Their answer returns the item in progress.
Asking a seat: otherwise (a seat, or a shared channel, which can't answer an ask), ask that seat, or the rig's lead, as a new item and block on that one. It returns to pending when the question closes.
Both paths are the queue's existing behavior. The guidance was missing, not the mechanism.
Tool text:
rig_queue_update's blockedOn now names both blockers and what each does;
rig_queue_list's owned says it's the seat's whole inbox.
rig_whoami: when the daemon's whoami has no node or session for an authenticated grant's seat, it answers that seat, its rig and the caller, with a pointer to rig_team and the inbox. A declared (unauthenticated) seat and callers connected through an external grant service are unchanged. It's read only: nothing is created, launched or bound.
Who gets it: a caller connected through an external grant service asks the team for work and isn't a member, so its instructions leave the member workflow out and keep the shared lines.
Docs:docs/reference/hosted-members.md gains "Asking a person while keeping the work" and quotes the v1 text, with a test keeping the two identical. Its setup step on serving over HTTP now says to skip a proxy's browser checks (such as Cloudflare's Browser Integrity Check) for /mcp, since they refuse MCP clients before OpenRig sees them.
No new refusal, prompt or required step.
Limits
The authority sentence ships as written: "If the person connected you, that's basically authorized: claim the items in your inbox and do them without asking whether you may." A fuller wording may follow later as a small change (the sentence, the doc quote, and v2 if the meaning changes).
Any registered person:rig_queue_update lets a non-owner member block its own item on any registered person, not only the item's source, and that person is asked. A non-owner still can't create an item for a person. The instructions steer the member to the item's own source. Whether the tool should refuse other people is a separate scope decision, not made here.
Keep the summary short: a long item body continues as numbered thread replies within the existing delivery limits, but the summary and framing can still be too large. A longer approval draft goes at an https evidenceRef.
No promised wake: the text doesn't promise the member a wake when an answer lands. It says to check the inbox again.
Advertised text isn't uptake: that a client's model reads these instructions is not shown here.
Cost
Source:mcp-server.ts (the constant, two tool descriptions, and the rig_whoami branch); the hosted-members doc.
Tests:
mcp-server.test.ts: the instructions carry the versioned text, and the doc quotes it word for word.
mcp-http-daemon.test.ts, the real HTTP server over a real socket against real daemon routes, with a nodeless hosted member under a token-file grant:
rig_whoami answers its seat;
mcp-server.test.ts: an external-grant caller's server instructions keep the shared lines and carry neither the member workflow nor its authority sentence;
person path: an item from a registered person is blocked on her with the question and draft as its summary. The park is classified human-required, and the ask projected and rendered as the Slack post would be carries the exact draft and not the note. Her answer through the existing resolve path returns it in progress with her words, and the member closes the same item;
seat path: an item from a seat waits on the member's question, returns to pending when the question closes, and is claimed again and closed;
nothing extra is created: two tasks and one question.
Proof
At the first head, bd9c2508, in a clean Linux container, --maxWorkers=2, against main's code with that head's tests (and doc): the two new tests fail and the 62 others pass.
The instructions test fails because main has no versioned text.
The journey test fails at its first step: on main, rig_whoami for the nodeless member is an error. Its person and seat paths weren't reached there.
The same container at bd9c2508: build passes, lint passes, and the CLI's MCP tests pass (13 files, 110 tests).
This head (review changes: the draft in the summary, the external-grant caller's instructions, shared channels, the proxy line): CI only. See the checks.
Not run: a real assistant reading the text over a deployed server. That's the native trial's.
Updated hosted-member setup guidance for proxies that perform browser checks, including bypassing checks for /mcp.
Added versioned workflow guidance for managing owned inbox items and requesting approval, including when to block the original item or create a separate question.
Clarified that work stays unfinished while awaiting a response and should be checked again because a wake-up is not guaranteed.
New Features
Hosted members can receive seat guidance when their configured seat is unavailable, even without a session. Workflow guidance is included for non-customer connections.
…ile keeping the work
The MCP server's instructions now carry one versioned member workflow (member-workflow/v1):
the member's inbox is rig_queue_list with owned set; a wake only points at it; claim, do, then
close with the answer or hand it on; and when an item needs a person's approval, keep the item
and ask instead of closing it. If the item came from a person, block it on that person (they're
asked, and their answer returns it in progress). Otherwise ask its source as a new item and block
on that item (it returns pending when the question closes). Both paths are the queue's existing
behavior; the text is what was missing. docs/reference/hosted-members.md quotes the same text, and
a test keeps the two identical.
rig_whoami now answers an authenticated grant's seat when the daemon's whoami has no node or
session for it, as for a hosted member. Before, the member's first orientation call failed with
HTTP 404. Read only: nothing is created, launched or bound.

…he member workflow to members
- The person's ask is built from the item's summary and body, not a transition note, so the
member workflow now has the member put its question, with a short form of what it will do, in
the summary. A longer draft goes at an https evidenceRef, which the ask links. A test renders
the ask through the Slack projection and checks the exact draft is there and the note isn't.
- A shared channel's address ends in @external too, but parking on it asks nobody. The text now
names a person as an address that isn't a shared channel, and sends a channel's item to the
rig's lead as a question instead.
- A Cloud customer's connection asks the team for work and isn't one of its members, so its
instructions keep the shared lines and leave out the member workflow and its authority.
- rig_whoami's fallback says "no session here", which is what whoami looks up, and reads rig
as null for a seat without "@".
- hosted-members.md: a proxy's browser checks (such as Cloudflare's Browser Integrity Check)
refuse MCP clients before OpenRig sees them, so skip them for /mcp.
Do not describe a bounded list as the whole inbox.
owned returns the newest active assigned items up to limit, which defaults to 100. Describe this bound and tell members to increase limit when the result reaches it, or add pagination.

Claim only pending inbox items.
rig_queue_list returns open items by default, including items that are blocked or already in progress. This sentence directs the member to claim and work each item. On a later inbox check, that conflicts with waiting for an answer on a blocked item and with resuming an item that a person's answer returned to in progress. Tell the member to claim pending items, leave blocked items waiting, and continue in-progress items without claiming them again.

Approved at 92eeb3e. A member connected over the MCP server now learns from the server's own instructions how to work: its inbox is the items addressed to its seat; claim, do, then close with the answer or hand on; and when an item needs a person's approval, keep the item and ask (block it on the person who sent it, or ask a seat as a new item and block on that), so the same item continues after the answer. rig_whoami answers a nodeless hosted member's seat instead of failing. One versioned text (member-workflow/v1), quoted in docs/reference/hosted-members.md with a test keeping the two equal; no new refusal. Pair: review50-r3 (Claude) and review50-r2 (Codex) at bd9c250, both rounds closed by change-only reads; the last delta is docs only. Required CI passes at this head.
