This PR finishes the path from a Herdr release to a Superherdr sync PR, CI, a published release and the Homebrew formula. The maintainer's merge stays the only manual step.

Before this, the daily sync job had never opened a PR. It failed with GitHub Actions is not permitted to create or approve pull requests, and once a branch was pushed it skipped that tag forever. Releases were published by hand, and the 0.9.5.1 install.sh still defaulted to 0.9.1.2.

Changes

  • upstream-sync.yml is split into two jobs:

    • An unprivileged merge job runs the sync script with a read-only token and no stored credentials, with RUSTUP_TOOLCHAIN pinned. It uploads the branch as a git bundle.
    • A privileged publish-pr job, in the release environment, opens the PR as the App, so CI runs on it. It treats the artifacts as data:
      • It never checks out or runs repository code.
      • It avoids download-artifact, whose extractor follows embedded ../ segments. Instead it fetches the zips through the REST API and extracts exactly one named entry with unzip -p.
      • It runs git only in a fresh repository.
      • It refuses to push when the sync changes .github/workflows; those releases are synced by hand.
      • It mints the App token only after that gate passes.

    Skip rules: an open same-repo sync PR blocks new runs, an open or merged PR for the tag skips that tag, and a closed unmerged PR is retried. Fork PRs are ignored.

  • publish-release.yml (new) runs after CI succeeds on a push to main. It publishes only when <Cargo version>.<SUPERHERDR_REVISION> has no published release, and it fails if:

    • the tag points at another commit;
    • Herdr v<base> is not an ancestor (a squash or rebase merge);
    • the version's CHANGELOG heading is undated.

    It then:

    1. Builds both targets through the existing build workflows, now also workflow_call.
    2. Stamps install.sh, writes SHA256SUMS, and creates the release from the CHANGELOG section. It never uses --clobber.
    3. Updates the tap formula with the App token, and never moves it to an older version.

    To recover, re-run the failed jobs; there is no manual dispatch.

  • scripts/release_smoke.sh: both builds now smoke-test the extracted archive (server plus PTY roundtrip). The macOS build also checks for arm64.

  • distribution/install.sh carries a 0.0.0.0 placeholder that the release stamps, so the shipped installer can't drift again. The installer tests no longer need per-release edits, and one test exercises the stamped default.

  • AGENTS.md and CONTRIBUTING.md: releases are automated and the merge is the approval. CONTRIBUTING adds the one-time setup steps and a rule to review upstream workflow changes.

Before merging

  1. Create the GitHub App: Contents, Pull requests and Workflows read/write, plus Metadata read. Install it on jsonMartin/superherdr and jsonmartin/homebrew-tap.
  2. Create the release environment, deployable from main only, with variable RELEASE_APP_CLIENT_ID and secret RELEASE_APP_PRIVATE_KEY. The first job that references the environment creates it without the branch rule if it doesn't exist yet.
  3. Disable squash and rebase merging.
  4. Merge ci/mechanical-upstream-sync first.

Evidence

  • RUSTUP_TOOLCHAIN=1.96.1 just check, run on this branch merged with ci/mechanical-upstream-sync: exit 0. 4185 tests run, 4185 passed and 16 skipped. OpenSpec: 6 passed.
  • python3 -m unittest scripts.test_unix_installer -v: 24 OK. A mutation that stamps 0.0.0.0 makes test_stamped_default_version_is_installed fail.
  • scripts/release_smoke.sh target/debug/herdr with an isolated XDG and a named session: "PTY roundtrip ok".
  • A local simulation of the publish step produced:
    • checksums OK;
    • DEFAULT_VERSION="0.9.5.1" stamped;
    • SHA256SUMS in the same order as the 0.9.5.1 release;
    • notes identical to the published 0.9.5.1 body apart from a trailing newline.
  • The Homebrew rewrite against the live formula behaved correctly in all three cases:
    • 0.9.5.1 produces byte-identical output (a no-op);
    • an upgrade to 0.9.5.2 rewrites exactly 4 values;
    • a downgrade is refused.
  • Security checks with hostile sync artifacts:
    • A zip with a pad/../../../tmp/sync-repo/.git/config entry: unzip -p wrote nothing outside stdout.
    • A symlink report.md entry produced only its link text.
    • A missing entry exits 11, failing the step.
    • A planted .git/config (core.sshCommand plus an insteadOf rewrite) never ran.
    • The workflow gate refuses a bundle that changes .github/workflows/ci.yml.
  • shellcheck and bash -n pass on the three release scripts, and all workflows parse. actionlint was not available.
  • just upstream-exclusions-check: ok.

Verified in Actions at efb724e0:

  • Build macOS release (run 39200736996, macos-26-arm64 image): success. The log shows Mach-O 64-bit executable arm64, the arm64 check passed, and the packaged-archive smoke test printed "PTY roundtrip ok".
  • Build Linux release (run 39200738676): success. The static-binary check passed and the packaged-archive smoke test printed "PTY roundtrip ok".
  • PR CI is green on macOS and Ubuntu, along with conventional-commits and specs-and-exclusions.

The local just check integration run used a merge of ci/mechanical-upstream-sync with this branch at dbbdbaa9. The three commits after that change only workflow YAML, which no Rust or Python test covers:

  • 9fae041c and 781e3562 treat the sync artifacts as data and mint the token after the gate. They were checked with bash -n, shellcheck, the hostile-zip simulation, and an Astra review (PASS).
  • efb724e0 adds the shell: bash default (so steps run with -eo pipefail), overwrite: true on the sync artifacts, and an awk that no longer exits early. These address the two CodeRabbit findings, and CI is green on that commit.

Not yet exercised:

  • The privileged publish-pr job. It can't run until a new Herdr tag exists, because every tag up to v0.9.5 is already merged. If it fails, the result is a red Actions run, not a bad push: both the workflow gate and token minting fail closed.
  • App PR creation, which needs the App.
  • The first workflow_run on main. After merging, it should log "0.9.5.1 is already released" and "Homebrew formula already at 0.9.5.1".

The merge job is unprivileged and uploads the sync branch as a
self-contained bundle plus the report; the publish-pr job mints the
release GitHub App token in the release environment, pushes the branch,
and opens the pull request as the app so CI runs on it, without ever
checking out or running repository code. Before anything is pushed, the
branch is diffed against trusted main fetched without credentials: a
sync branch that differs under .github/workflows is refused, since the
merge job runs untrusted upstream code, and such a release must be
synced by hand with just sync-upstream. Skip rules look at same-repo
pull requests instead of branches, so a closed pull request can be
retried by opening a new one.
The publish-release workflow decides from the CI-passed main commit
whether its Cargo version plus SUPERHERDR_REVISION has a release; if
not, it calls the two build workflows at that commit, verifies and
stamps the archives and installer, publishes with SHA256SUMS and the
changelog section as notes, and updates the Homebrew formula with the
release App token, refusing to move the tap backwards. The build
workflows gain workflow_call inputs and smoke-test the binary extracted
from the packaged archive on both platforms through the shared
scripts/release_smoke.sh, which runs in isolated XDG dirs under a short
socket path and never touches an existing server. The publish helpers
live in scripts/ so the workflow and local simulation run the same
code.
The committed installer's default version becomes a placeholder that
publish-release.yml replaces in the copy attached to each release, so
an attached installer no longer lags the release it ships with. The
installer tests drive the version explicitly and run a stamped copy
bare so the DEFAULT_VERSION path is what the stamped-installer test
exercises, and assert the stamp line is unique.
Document that the daily sync pull request is opened by the release
GitHub App and that sync branches touching .github/workflows are
refused in favor of a manual just sync-upstream run, replace the
maintainer-only release sentence with the automated publish path and
its recovery, list the maintainer's one-time setup steps, and note that
the environment and App must exist before the automation merges.

📝 Walkthrough

This pull request adds automated upstream-sync pull request publication and release publishing. Reusable Linux and macOS workflows validate packaged binaries. The release workflow checks eligibility, creates releases, prepares release files, and updates the Homebrew formula.

Changes: Release automation

Layer / File(s) Summary
Upstream sync pull request publication
.github/workflows/upstream-sync.yml, AGENTS.md, CONTRIBUTING.md
The merge job checks pull request state and uploads a sync bundle. A separate publication job checks workflow-file changes, then uses a GitHub App token to push the branch and open the pull request.
Reusable builds and archive smoke tests
.github/workflows/build-linux-release.yml, .github/workflows/build-macos-release.yml, scripts/release_smoke.sh, justfile
Both build workflows accept reusable calls and run the shared smoke script against packaged binaries. The macOS workflow also checks the binary architecture.
Release eligibility and build coordination
.github/workflows/publish-release.yml
The workflow checks CI status, repository, release version, tag ancestry, and changelog heading before requesting builds for the tested commit.
Release publication and Homebrew update
.github/workflows/publish-release.yml, scripts/release_publish.sh, scripts/release_homebrew.sh, distribution/install.sh, scripts/test_unix_installer.py, AGENTS.md, CONTRIBUTING.md
The workflow prepares release files, publishes the release, and updates the Homebrew formula. Installer tests check version stamping, and the documentation describes the release process.

Publishing has two narrow failure paths: a transient tag-check failure could associate release assets with the wrong commit, and a failed sync may require a fresh run instead of a rerun. Fix both before relying on unattended recovery.
