Make Factory's entry explicit with a coordinator/planning skill for owner-side AI agents #91
Description
Problem
An owner-side personal/planning agent coordinating several applications sent OpenPaperDesign and Claude Bridge work to the AgentOps conversation in the Factory repository as though it were Factory's general entry point. That lead could understand and handle the request, but this bypassed the intended project entry and blurred responsibility.
The owner clarified that capability is not the same as the intended entry. They asked for a reusable Factory coordinator/planning skill that their everyday AI agent can consult whenever it interacts with Factory: how, why and when to use it.
The current README already says each application has its own pinned AgentOps and that Factory's AgentOps develops Factory itself. This is a failure to discover and apply an existing rule, not evidence that every AgentOps instance needs to lose cross-project capabilities. The coordinating caller did not have a Factory skill in its enabled native skill catalogue; distinguish this local adoption/use gap from a missing method rule.
Intended outcome
Provide one small, discoverable entry for an owner-side AI agent using Factory. Consider a Factory entry/coordinator skill, or a thin entry skill referencing the existing canonical methods. Settle its name and placement through normal AgentOps triage; avoid another competing orchestration role or duplicate policy.
It should help the caller:
- Understand Factory's purpose and distinguish the owner's personal/planning agent, each project's AgentOps, Foundation and ADLC. The caller coordinates the owner's goals; each project lead retains its own mandate, workers and acceptance.
- Resolve the actual target project/repository and reuse its existing AgentOps. Factory-method development belongs with Factory's AgentOps. Application work belongs with that application's AgentOps. A genuinely cross-project request is separated into explicit scoped handoffs to the relevant existing leads, with shared dependencies coordinated by the caller.
- Choose the right route for an idea/research request, an accepted task/backlog, a setup or readiness gap, an operational follow-up and a return for human review. Use Foundation when an affected capability needs preparation; do not rerun setup for every task.
- Read the relevant current request, decisions, holds and project/adoption record before effects; recover these after compaction or restart. Resolve the real recipient and native workspace rather than treating a familiar thread title as authority.
- Carry the outcome, current candidate/evidence, decision authority, constraints and next action in a concise handoff. Preserve the owner’s existing admission and delivery delegation. Green review or CI does not grant merge/release permission.
- Distinguish queued, consumed/acknowledged, actually started, blocked and delivered. Reconcile current native state before a retry, correction or new assignment. Continue independently authorized work without duplicate leads or competing writers.
- Surface a genuinely missing owner decision clearly and retain responsibility for following up. The entry skill must not silently acquire host administration, another project's mandate or approval rights.
Easy host and role setup
The intended user journey is: “Help me make this machine a Factory host and explain its role.” The owner's ordinary AI agent should guide and carry out authorized setup without requiring the owner to know Factory's internal skills, manually find thread identities or reconstruct old chat instructions.
Reconcile the actual failure across the Factory method, installation/discovery and the caller's local instructions before selecting a repair. Evaluate a thin Factory plugin bundling the entry skill with the existing Foundation, AgentOps and ADLC skills as one adoption option. Compare it with the existing supported skill installation route for each chosen harness; a Codex-specific plugin is not proof that T3 or another harness can discover it. Keep canonical sources, versioning, reviewed updates and rollback coherent rather than maintaining duplicate skill copies.
Reuse #83 for the actual host setup and coordinator relationship: resolve the host's intended purpose, execution account/harness, clients, existing project leads, permissions, recovery holder, startup/maintenance and appropriate power/display behavior. Explain who plans and coordinates, who owns a project, who executes and who can accept delivery. Apply authorized setup and distinguish configured, running, reachable, resumed and demonstrated useful work. Keep sensitive host identities and paths in the installation record. Surface only genuinely missing owner choices; do routine supported setup autonomously under the existing mandate.
Acceptance
- The normal Factory entry is explicit and easy to discover from the README and native skill installation/adoption route. A caller need not reconstruct it from old chats.
- One canonical skill/entry references the existing AgentOps, Foundation and ADLC sources without copying their policies. It explains when to load each and is useful outside this checkout.
- Existing setup/adoption guidance explains how an owner's ordinary AI agent discovers, loads and reuses this entry on subsequent interactions and after resume. Requested installation, applied installation, discovery and actual use remain separate claims.
- Representative caller behavior demonstrates the correct recipient for Factory development, an existing application's issue and a request spanning two applications; it also handles a missing/stale recipient without silently routing everything to Factory's repository lead or creating duplicate leads.
- The same representative evidence covers an idea versus accepted implementation, a relevant Foundation gap and a human review/delivery decision, preserving concrete delegation and holds.
- The selected packaging and local adoption repair are justified from the observed discovery/use gap. If a plugin is chosen, it exposes the canonical entry and existing methods through supported discovery, with coherent version/update/recovery guidance; unsupported harnesses have an explicit supported skill route.
- A representative ordinary-agent host-setup/resume journey uses Foundation: complete host startup, maintenance and planning-agent setup #83's method, explains and records the selected roles, performs eligible authorized setup, reports real readiness and preserves existing project ownership. This need not repeat unchanged host qualification or interrupt active jobs.
- Independent review checks the exact method candidate and the observed behavior. Metadata checks or a written route alone do not establish that callers use it.
Boundaries and related work
Use the existing Factory AgentOps' normal triage and queue. This issue does not reprioritize or halt already authorized application work, authorize merge/release, or require a new coordinator service, daemon, router, scheduler, dashboard, task database or privileged fourth agent tier.
- Foundation: complete host startup, maintenance and planning-agent setup #83 owns host startup/maintenance and the host coordinator's installation relationship with Foundation. Reuse that record; this issue owns the owner's recurring interaction and entry skill.
- Prove Agent Ops across idea research, assignments and accepted backlog #3 owns the broader project AgentOps proof and existing per-project entry.
- Gør det tydeligt, hvornår en PR kræver menneskelig godkendelse #88 owns the human PR review/approval handoff; reference it rather than introducing another approval system.
Sources: README entry and responsibilities, project AgentOps setup, canonical AgentOps skill.
The duplicate check found related #83 and #3, but no existing issue owning this owner-facing entry skill. Public evidence is intentionally limited to the observed routing failure and desired behavior; private chat, account and machine identities stay in the installation record.

The existing Factory writer has started the bounded source fix: a portable
factory-entryskill, one staged set of the canonical methods, and a clearer discovery/resume/host-role setup path. Factory development routes to Factory AgentOps; application work routes to that application's existing lead. This builds on the reviewed #83 guidance in draft PR #85, whose candidate remains unchanged. Skills-first packaging keeps the entry usable across the selected harnesses; a thin plugin remains a separate adoption option. Requested setup, staged files, native discovery and demonstrated use will remain distinct.
Required source checks, representative caller behavior and exact independent review precede delivery. No host change, active-app adoption, install/restart, merge or release is included.

The reviewed source part is now in draft PR #92, stacked on unchanged PR #85. Commit
477e6da1729a32ecc7a0af3ed424fa6bd63bc923, treedd2a112711d0b9663d2e8805877e778746454bc3adds the canonical owner-agent entry, all-skill staging and linked Foundation setup/adoption guidance. The same Opus 5.5 High/Fast-off writer completed the source; independent Sol 6.1 Max/default review returned ACCEPT with no actionable findings.Evidence: package check 9 skills / 0 errors, 16 unit tests passed, nine skills / 28 manifest-bound staged files, and six synthetic caller cases assessed from their actual handoff/decision/readiness artifacts. The final stage records this clean commit and matches the reviewed/exercised payload bytes. Method checks passed on this exact head; the published tree, human author, actual Claude coauthor and PR text were read back.
This is source qualification and draft publication, not whole-issue completion. Installation, native discovery and real routing/use in the intended owner-side caller remain NOT RUN. The issue stays open for that separately authorized adoption; #83's live host gates and #88's human delivery decisions remain. No host/app changes, install/restart, merge or release occurred. Application work remains with each application's own AgentOps.
The finite caller-operator handoff is now independently accepted within preparation-only scope. Its review repaired the loading-evidence gap: actual caller/source observations are required; remembered version/routes or a model claim alone do not qualify loading. The original finding and repair remain retained. Source
477e6daand its green proof are unchanged; no checks were repeated. The existing owner-side operator is the next holder under a separate named account/host/native-scope preview decision for only entry and complete Foundation. Installation, native discovery/loading, real use/resume and recovery remain NOT RUN; #88 source delivery and #34/#83 gates remain.gustavonline commentedon Oct 24, 2026
Caller correction: project binding and one-time approvals
The owner reported careless T3 approval handling and a diagnostic item under No project. Native inspection established that it was an unsent New thread draft; it has been discarded normally, with the brief retained privately. No worker was stopped. Preparing it without resolving the project binding was still a caller error.
Please include these concrete cases in #91's existing caller/adoption criteria and reconcile the canonical T3 operation guidance as needed:
The caller has installed the two complete reviewed skills from PR92 commit
477e6da1729a32ecc7a0af3ed424fa6bd63bc923; all 11 files match stage manifest885b264c0d2013f7e1565fc5b15755a0314ffbe352803b6ef5ba6ec739538aca. Entry and affected Foundation reference were explicitly loaded. Native discovery/selection and normal-resume proof remain pending. This is not source merge/release or full native adoption. This belongs to existing #91, not another issue or coordinator/approval runtime. The caller's local operating guard is applied; reusable method changes retain normal scope and independent review.
Latest direct owner amendment: settle the architectural responsibility first
The owner clarified that adding instructions to this particular coordinator is not the intended lasting solution. Factory must establish the responsibility in its reusable method: what it does, how/why it works, where it belongs and whether it needs one skill, a skill chain or different packaging. Those design decisions remain open; the currently installed entry is an interim reviewed tool, not acceptance of the final architecture.
The existing Factory AgentOps has been asked to research and reconcile #91/PR92 with #83, #88, current architecture/native-operation guidance and existing development-research findings. Compare thin entry plus existing methods, explicit skill chaining and plugin packaging. Resolve owner-planning/project-AgentOps/Foundation-operator/ADLC/approval-holder boundaries, triggers, inputs/outputs, authority, project/host binding, handoff/resume and canonical source/adoption ownership. Distinguish method guidance from technical enforcement and show the current/recommended interaction path in a compact diagram. Return a concise architecture recommendation and precise proposed changes before treating packaging or implementation as settled.
The local coordinator instructions now retain only a temporary pointer to the incident correction and canonical sources. No duplicate research lead, source rewrite, permission expansion, new runtime or interruption of existing application work is authorized by this amendment.
Research comparators and transitional operation
Further direct owner input: research Warp Factories, Factory/Droid and T3 Code to establish where the coordination/approval layer belongs. Treat the present outside operator as transitional and assess a future T3-native coordinator with safely scoped agent-to-agent approvals. Reuse existing research rather than create a competing lead.
Concrete current evidence leads for the same investigation: Warp orchestration and factory endpoints; T3 PR20928 is open at
8aadcc59a93e1a59936b7ae3a936d3fcaf41f4c6and adds notification with unchanged approval authority. PR22152 merged the revert of MCP-agent approval responses at2bc2d80e79c6051fcd26adcbfd579a1d8813b638, requiring maintainer review before re-landing. Recheck successors/current source and releases; distinguish visibility, notification, answering authority and actual installed support. Recommend a bounded migration/revisit trigger, without treating an open PR as delivered capability or the revert as a permanent technical prohibition.
