Overview

Relay-enabled Claude and Codex runs can fail during startup while a healthy gateway is still initializing. Their shared Python readiness wait allows 10 seconds, including plugin preflight and worker initialization. Pi's separate launcher can accept a healthy response after its gateway exits or its readiness deadline expires.

Give the Python launcher 30 seconds to become ready. Both launchers accept readiness only while the gateway is alive and the deadline has not expired. Limit each health probe and polling wait to the remaining budget.

Dependency: #475 supplies the OpenShell launcher compatibility fix. The diff against main includes unmerged prerequisites.

Details

Use a monotonic clock for the readiness deadline. Check process exit before probing and again before accepting a successful response. Reject successful responses received at or after the deadline. Pi checks these conditions after response-body cleanup as well. Its existing 10-second readiness budget is unchanged.

Gateways that become ready within the budget return as soon as a probe succeeds. A live Python-launched gateway that never becomes ready can now delay startup failure by 20 additional seconds. The readiness budget is separate from Relay's nested timeouts and the core's 90-second adapter-start limit; it does not guarantee all nested work fits. Failed-start cleanup still attempts to stop the child process.

Update Relay test readers to select scope events before reading scope-only fields, allowing streams that also contain mark events. The activation test retains its exact-config check and uses validation with the same discovered host-plugin layers.

Validation

The TypeScript adapter checks remain blocked by the shared dependency audit tracked in #484.

The focused Python gateway tests and Pi package tests pass. From a development checkout with the contract and common packages built:

PYTHONPATH=adapters/python/common/src python -m pytest -p no:cacheprovider tests/adapters/test_adapters_common_relay_gateway.py -q
npm run build --workspace nemo-fabric-adapters-pi --prefix adapters/typescript
node --test adapters/typescript/pi/test/*.test.mjs

Deterministic regressions cover slow initialization, probe limits, process exit during a successful probe and success at the readiness cutoff. Pi cases also cover exit or deadline expiry during response-body cleanup. The new regression groups fail before their fixes.

The Pi smoke test that requires a configured released Relay CLI was not run locally. Full-suite result pending.

Where should the reviewer start?

Start with wait_for_relay_gateway in adapters/python/common/src/nemo_fabric_adapters/common/relay_gateway.py and waitForRelayGateway in adapters/typescript/pi/src/relay-gateway.ts. Review their gateway tests in tests/adapters/test_adapters_common_relay_gateway.py and adapters/typescript/pi/test/relay.test.mjs, then event-reader compatibility in tests/_utils/utils.py.

Document process-exit detection at probe boundaries.

wait_for_relay_gateway checks process.poll() before urlopen(...), then blocks in the health probe for up to one second. A Relay exit during that probe can delay detection until the probe returns. Therefore, “Early process exit fails startup immediately” is inaccurate.

Reject successful probes that finish after the startup deadline.

If urlopen returns a 2xx response at or after deadline, the process check passes and the function returns success without checking the elapsed time. Adapter startup can therefore complete after the documented 30-second readiness budget.

🟡 Minor · Narrow the Relay startup budget text to the post-launch readiness wait. · README.md:127-132

adapters/python/common/README.md:127-132
📐 Maintainability & Code Quality | 🟡 Minor | ⚡ Quick win

Narrow the Relay startup budget text to the post-launch readiness wait.

The README says the 30-second Relay health budget "includes configuration validation." In the Claude and Codex startup paths, the Fabric-side CLI contract check and plugin configuration writing run before the shared health wait starts. Those steps do not consume the 30-second budget, so the documented bound is inaccurate for normal startup. Operators who time startup against this text can misread a slow preparation step as a readiness timeout.

Keep the 30-second deadline as implemented. Moving it earlier would require passing a start time through both preparation paths. That changes the adapter contract and is outside this PR's readiness-wait scope. Apply the same wording correction to the Codex README, which repeats the statement.

Suggested fix
-This budget includes configuration validation and required worker initialization.
+This budget covers gateway readiness after the process launches, including required worker initialization. It does not include the Relay CLI check or plugin configuration writing that run before launch.

In the 2xx response branch of the relay gateway startup flow, check the
monotonic deadline before accepting readiness; if it has expired, continue the
existing timeout path instead of returning. Preserve the process.poll() check
for responses received before the deadline.

168-168: 📐 Maintainability & Code Quality

The Bash 3.2 coverage concern is refuted. CI runs just test-python on macos-15; that recipe invokes pytest without narrowing discovery, and this test is skipped only on Windows. The /bin/bash invocation therefore exercises macOS Bash 3.2 behavior.
