chore: single source of truth for skills (eliminate drift between templates and plugins) #87

Closed

Description

Problem

Skills are duplicated in two locations that must be kept in sync manually:

  • src/agentops/templates/skills/ — bundled in the pip package, used by agentops skills install
  • plugins/agentops/skills/ — bundled in the VS Code extension

Every skill edit requires updating both copies. This has already caused drift (e.g., the agentops-trace rewrite in PR #86 required manual sync).

Proposed Solution

  1. Designate src/agentops/templates/skills/ as the single source of truth
  2. Add a build/sync step — script that copies templates → plugins before extension packaging
  3. Add a CI check — test or pre-commit hook that fails if the two directories diverge

Acceptance Criteria

  • A sync script exists (e.g., scripts/sync-skills.ps1 or Makefile target)
  • CI pipeline fails if plugins/agentops/skills/ differs from src/agentops/templates/skills/
  • Contributing docs mention the single-source rule

Context

  • The pip package reads skills via importlib.resources.files('agentops.templates')
  • The VS Code extension reads from plugins/agentops/skills/
  • The .github/skills/ in user repos is generated output (not source)
